About

A hands-on CTO since 2012.

Portrait of Benoit Veigneau

Hands-on, because I still write code myself, I read the numbers line by line, and I go and see teams where they work, in Bordeaux or on the other side of the world.

I am also used to talking to finance people: finance directors, investment funds and acquirers. I have led several technical audits ahead of an acquisition or an equity investment, to say what a technology is really worth, its risks and what it will cost to scale.

CTO at five companies: e-commerce, connected devices, an AI software company, a large group. I have built, reorganised and led teams from a handful of people to more than 90, in France and abroad.

I built my first PC at 11 and have been writing code since I was 12. Today I also use AI agents as an accelerator, with the same standards of specs, tests and reviews.

Background.

Five technology leadership roles. Each time, a team to build or put back on its feet, a budget to hold, a product to keep running.

Since 2024

FDJ United

CTO Payments, Service and Innovation

Technology transformation of three business lines.

  • Organisation: complete redesign of the organisation chart, project-based management, creation of a QA function; more than 60 people, in-house and contractors.
  • Budget: budget redesigned and managed, with savings of more than 30% on monthly recurring costs.
  • Harmonisation: convergence of technologies, tools and infrastructure across the group’s entities.
  • Innovation and AI: innovation and AI lab, assessments of external technologies.
  • Products and operations: industrialised deployment of a device fleet, support for closing and consolidating sites.

What I bring you from it: bringing order to an organisation that grew fast, and cutting costs without breaking what works.

2019 to 2024

dydu

CTO · conversational AI software company

  • Built and structured the tech team, in France and offshore.
  • Project, quality and continuous integration processes reworked end to end.
  • Language models in production: translation, semantic search, transcription, summarisation.

What I bring you from it: building a team from very little, and putting AI into production, not just into a demo.

2017 to 2019

HU&CO

CTO · connected devices

  • An organisation of more than 90 people, with teams in China, the United States and Colombia.
  • More than 40 hires; led IT and product.
  • Full-stack software teams and hardware teams, working with manufacturers: circuit boards, product design, plastic injection moulding.

What I bring you from it: getting software, hardware and time zones to work together, and hiring fast without hiring badly.

2012 to 2017

AuCOFFRE.com · Athome · TestLab

CTO

  • Transactional systems, high-volume databases, infrastructure overhaul.

What I bring you from it: the foundations: systems that handle money, where mistakes are unforgiving.

Alongside

E-Tonus · Epitech

CTO & Advisory Board · AI lecturer

  • Connected medtech: circuit board, bill of materials and cost per batch. Applied AI courses.

A three-step method.

The same one, whether for a few weeks of diagnosis or a long-term mandate.

  1. Understand

I listen to the teams, I read the code and the numbers. Within a few weeks, you have a clear diagnosis and priorities.

  2. Structure

Roles, priorities, rituals and budget: an organisation the team can sustain without me.

  3. Make it run

What was decided is delivered, measured, then taken over by the team. I stay as long as is useful, no longer.

Why “Turns True”

A wheel that “turns true” spins straight, without wobble: it is the language of mechanics and machinists. Read another way, it is the idea that becomes real and goes into production. That is what I aim to do with your teams and your systems.

Let’s talk about your situation.

Thirty minutes, by video call or in Bordeaux, to understand where you stand and tell you frankly whether I can help.
